Why most ROI claims are noise
The standard vendor pitch goes: "Our learners report 6 hours saved per week!" That's a self-reported number, from a sample of people who liked the training enough to fill out a survey. Treat it as marketing, not data.
The 5 metrics that actually matter
- Time saved per workflow. Pick three workflows, time them before and after, sample at least 10 instances each.
- Active weekly usage. What % of trained employees use the AI tool at least 3x weekly 60 days post-training?
- Output quality. Have a senior review 50 random AI-assisted deliverables. Score against a rubric.
- Cycle-time reduction. For one or two key processes, measure end-to-end time before and after.
- Capability transfer. Run a 6-month follow-up assessment. Did skills stick or evaporate?
The dollar math
Take a 200-person team at $90/hour fully loaded. A modest 4 hours/week saved per person is $3.7M annually. A real corporate AI training engagement costs $50K–$300K. Even at the high end, that's a 12x return in year one — but only if usage is real and quality is maintained.
What "doesn't count" as ROI
Don't accept these as ROI: NPS scores from learners, hours of video watched, completion certificates, or "engagement" metrics. They measure the training experience, not the business outcome.
How to baseline before training starts
Before any training, capture: current AI tool spend, current adoption rate, time-on-task for three benchmark workflows, error rate on three benchmark deliverables, and qualitative interviews with five employees. Skip this and you'll never know what changed.
