- Cycle-time reduction. End-to-end process time on key deliverables.
- Quality maintained or improved. Senior-graded sample of 50 outputs.
- Revenue per employee uplift. The eventual top-line proxy.
- Cost per query / cost per output. Tracks unit economics over time.
The metrics that don't count
(1) Hours of training delivered — input, not outcome. (2) Active "AI users" — usage doesn't equal value. (3) Self-reported satisfaction — survey bias. (4) Vendor-provided "industry benchmarks" — marketing.

Before any rollout, capture baselines: time-on-task for 3 benchmark workflows, error rates on 3 deliverables, current AI tool spend, current adoption rate. Skip this and you'll never have credible after-numbers.
The honest confidence interval
Most "AI ROI" claims should be reported with a 50–70% confidence band, not as a point estimate. CFOs respect honesty about uncertainty more than precise-sounding fiction.
Where the ROI usually disappears
